Invoca Academy: AI-Enabled Learning & Capability Transformation

Scaling enterprise capability through AI literacy, system consolidation, and data-driven learning design

Strategic Context

As Invoca evolved toward AI-powered product innovation, limited headcount and leaner teams meant the company needed to build capability without adding FTEs. To sustain momentum and efficiency, I partnered with the CFO, SVP-HR, IT, and executive leadership to launch Invoca Academy — a company-wide initiative to assess skills, embed AI literacy, and streamline system adoption through a secure, data-compliant platform.

Hosted in Skilljar and integrated across our G Suite ecosystem, Invoca Academy unified learning, governance, and analytics while fostering an organization-wide comfort with generative AI. This wasn't just about training — it was about transforming how we build capability in an era of constrained resources and accelerating technology.

My Role & Scope

  • Designed and launched Invoca Academy as the central learning hub for technical and non-technical teams
  • Partnered with Finance to reallocate L&D budgets and track ROI on capability programs
  • Collaborated with IT and Compliance to vet and contract AI vendors under new data-protection protocols
  • Conducted a company-wide skills assessment and departmental surveys to identify priority gaps
  • Developed AI & Systems Enablement Campaign: "Better Systems, Better Skills"
  • Built adaptive learning paths for diverse learning styles — self-paced modules, cohort sessions, and hands-on labs

Context & Challenges

The transformation came at a critical inflection point. We were operating with limited FTE growth post-restructuring, facing inconsistent system usage and AI readiness across departments, and needed secure, compliant AI experimentation within our G Suite environment. Add to that fragmented training vendors and overlapping software costs — we needed a fundamental rethink of how we develop our people.

Strategy: Build Capability, Not Headcount

The transformation rested on four interconnected pillars

1 Assessment & Benchmarking

Launched G Form surveys achieving 92% response rate to gauge AI readiness and skill maturity by function. Benchmarked usage data across Greenhouse, Salesforce, Looker, and internal apps to identify capability gaps and system adoption barriers.

2 System Simplification & Data Governance

Partnered with IT to consolidate redundant SaaS tools and unify data through Skilljar and G Suite. Established vendor review cadence to ensure SOC 2 and GDPR compliance across all learning platforms.

3 AI-Enabled Learning Paths

Designed role-specific learning modules leveraging real industry tools: ChatGPT and Gem for Recruiting, Gong and Chorus for Customer Success, GitHub Copilot for Engineering, and Jasper AI for Marketing — all built in Skilljar and tracked via G Suite.

4 Measurement & ROI Accountability

Linked Skilljar completion data with Lattice and Peakon metrics for leadership dashboards. Partnered with Finance to publish quarterly "Capability ROI" reports in Google Data Studio, ensuring transparency and strategic alignment.
